So the smart contractors move the work, not the people. They build assemblies in a shop where crews already live, then ship them to the site. Jake calls it geographic arbitrage. MEP Prefabrication Is a Labor Strategy, Not Just a Production Method

Prefab Isn’t Manufacturing and It Isn’t Construction
Here’s the mental model Jake wants every contractor to hold. “Are you doing construction in a warehouse, or are you doing manufacturing?” The answer is neither.
Prefab is something in between. Some of the job rhymes enough to standardize. Pre-wired electrical devices. Six thousand identical clevis hangers. Eight hundred matching heat exchangers on a data center. Those get jigs, fixtures, and automation. Other parts are one-off, like a conduit rack that fits one corridor and nowhere else. Those stay bespoke.
The skill is sorting which is which, then building a different process for each. Treat the whole job like a widget factory and you’ll get burned.
The Trap: Running the Machine All Day
Jake gave the clearest picture of how prefab goes wrong. You buy an efficient tool, maybe an automated welder, and you start to feel like you only make money when it runs all day. So you keep feeding it. Soon you’re sitting on piles of half-finished pipe.
Then the design changes, or the crane isn’t available this week, and all that work is stranded. “You can lose a lot of money on prefab,” Jake says. Overproducing is one of the fastest ways to do it.
Agility Beats Perfect Drawings
Contractors love to blame the drawings. If the plans were perfect, the job would be easy. Jake thought that way too, until a construction manager at a big pharmaceutical company set him straight.
“If the FDA approves a process that saves us one percent, I’m going to drive that change tomorrow,” the owner told him. “If you want to be the best contractor, you figure out how to adapt.” Changes are coming. The contractors who win build a system that flexes, not one that demands locked drawings and a frozen schedule.
That’s where work-in-progress comes in. The less WIP you carry between design and install, the less each change hurts. Measure it. Keep it tight. It’s the same just-in-time thinking that runs every good factory.
Where Prefab Really Gets Won: Preconstruction
The decisions that make or break prefab happen early, in design development, not on the shop floor. Jake is seeing contractors add a prefab coordinator who sits with the owner and the GC during preconstruction and asks the hard questions.
What can we standardize? Take hospital head walls or bathroom pods. The architect can keep them looking different on the outside while the contractor standardizes the med gas, the waste, and the venting behind them. Now it’s a module.
How will we join it? Weld in the shop, use groove couplers or press fittings in the field. How big can the assemblies get? That depends on your trucks, your bridge heights, your crane picks. All of it has to bake in before anyone cuts pipe.
The Two Biggest Money-Losers: Material Handling and Rework
Ask Jake where contractors go upside down and he names two things. Material handling and rework. Underneath both sits one root cause. No measurement.
Some shops handle the same pipe five times before it ships. Pick it up, cart it, set it down, move it again. Put a stopwatch on it and you’ll find they’ve added twice the labor they’d have spent just welding it in the field. You can’t see that unless you roll fab labor and material back up to your estimate.
Rework comes from not knowing what to build when, from losing track of material, and from stranded inventory when changes hit. Ship a pipe spool with flanges that have to mate within a sixteenth of an inch, get it wrong, and you’re redoing expensive work.
Hire Manufacturing Discipline
Jake’s favorite trend is contractors hiring out of manufacturing. One customer brought in a guy who ran fab for Caterpillar. Pair that operations discipline with real construction knowledge and you get a shop that measures, improves, and manages risk.
“None of these folks went to school to learn operation science,” Jake says. That’s the gap. Marrying the two mindsets is what separates his best customers from everyone else.
